This case documents a Senfey COB LED strip wholesale supply arrangement with a mid-sized lighting distributor in Wrocław, Poland, from the first PO through the sixth-month restock. The distributor resells strip, drivers and profile to small local integrators and through its own e-shop, and had been buying from a trading house before switching to factory-direct. What follows is the SKU mix, packaging changes and lead-time trade-offs that made the reorder pattern stabilise after three cycles.

How the Distributor Partnership Started

The buyer sent a 4-page RFQ covering 12 SKUs: high-density COB for their design-led integrators, plus SMD 2835 and 5050 as entry-price stock. Their previous supplier had two recurring problems — mixed CCT bins inside a single PO (installers reporting “one reel looks yellower”) and 45-day lead times that broke the e-shop forecast. The first call went to SMT capacity, bin-locking policy and the CE/RoHS documentation trail — the answers a distributor needs before leaving trading-company sourcing.

The trial order was deliberately small — three SKUs, Approx. 3,000 meters, in the distributor’s own printed retail boxes. It cleared customs in 26 days door-to-door via sea and rail, which became the baseline for every cycle after it.

All four ship as IP20 per IEC 60529 and are documented to Risk Group 0 per IEC 62471 — the second matters because several of their resale customers are hospitality buyers who ask for eye-safety paperwork at tender stage. Density and voltage options sit in the 24V COB LED strip line-up.

Bins, Packaging and Lead Time

Three decisions shaped the wholesale arrangement, and each was about paperwork and logistics rather than the LEDs.

CCT bin locking. From PO #2 onward every 3000K reel was locked to bin code 930 (Approx. 2,970 K centre, inside a 3-step MacAdam ellipse), with the code printed on each reel label. CRI reporting follows CIE 13.3, the reference their end customers cite in tenders. Bin complaints went to zero across the next two cycles.

Retail packaging. Because they sell partly through their own e-shop, strips ship in the distributor’s brand-printed 5 m boxes rather than Senfey generic. The artwork proof took two rounds — the second moved the CE/RoHS marks from the bottom flap to the side panel so boxes scan correctly on their inbound conveyor.

Lead time versus inventory. The buyer wanted 21-day lead times but ordered in 3,000–6,000 m batches, borderline for our SMT scheduling. The compromise: they hold 30 days of buffer stock on the top four SKUs, we commit to 28-day production plus 14-day sea freight, and air freight is kept for documented emergencies. What Six Months Produced

  • Three reorders, each Approx. 8,000–11,000 meters across the standing SKUs plus long-tail RGB and addressable additions.
  • Zero CCT-bin complaints since PO #2, against two or three per PO under the previous supplier.
  • Two air-freight top-ups when a local project drew stock below the buffer window; both landed inside 9 days.
  • COB share of meterage up from Approx. 8% on the trial PO to Approx. 21% by month six.
